Finance Director vs CFO: Which One Does Your Business Need?
Founders often ask for a CFO when the business needs a Finance Director, and occasionally the reverse. The titles are not interchangeable, and the wrong one costs you either money or candidates.
The difference in one line
A Finance Director runs the finance function. A CFO runs the finance function and sits at the table where the strategy is set, fronting investors, lenders and the board.
What each role owns
Finance Director: monthly reporting, controls, cash, audit, tax, the finance team, board pack preparation
CFO: all of the above, plus fundraising, M&A, capital structure, investor relations, exit planning and a seat in commercial decisions
What each costs in the UK in 2026
Finance Director, SME: £90,000 to £150,000 base
CFO, SME: £110,000 to £200,000 base
CFO, PE-backed: £150,000 to £230,000 base, plus 20 to 40% bonus and equity
The CFO title carries a 10 to 20% premium over FD at the same company size
Signs you need a Finance Director
You are under £20m revenue with one or two investors and no raise planned in the next 18 months
The pain is reporting, controls and cash visibility, not strategy
The CEO or founder is still comfortable fronting investors
Signs you need a CFO
A raise, refinancing or exit is on the horizon
You are PE-backed or about to be, and the investor expects a CFO in the seat
The board wants a finance leader who will challenge the CEO, not just report to them
The business is moving to monthly board reporting with lender covenants
A common mistake
Hiring a strong FD and giving them the CFO title to save money. It works until the first investor meeting, when the gap between title and experience becomes visible to the people who matter most. The reverse mistake, hiring a CFO for an FD job, loses the candidate within 18 months because the role is too small.
